It pays to be nice!

This week I heard a really simple story by a guy who was participating in one of our training courses. He supplied corporate and domestic cleaning services and at the early stages of  building his business he was desperately trying to get some custom from the biggest hotel in his town. Despite all attempts he realised that he could not shift the incumbent supplier who the hotel were extremely loyal to so he eventually stopped trying.

Some time later he was asked to clean the carpets in this elderly woman’s house, which he did and at the end of a very long and tiring day he finished the job and packed away all of his cleaning gear. The old woman realised that there was another room upstairs that she had forgotten about and she asked him would he look after it.

Even though it was late and it would take an age to unpack and set up all of his cleaning gear again he decided he would go ahead, unload and clean the extra room. The woman thanked him and did acknowledge the extra work and inconvenience that was involved in cleaning the extra room.

Two weeks later he received a call from the hotel to come and clean some of their carpets.

Guess who was related to the elderly woman?

Great Coffee - Not so great service

I found myself in the queue of Butlers Chocolate Coffee Shop for about the fifth time in the week for my ritual morning treat and I just decided that I had to leave and search the streets of Cork for another alternative outlet that might serve coffee as good because of what I witnessed the previous day(Cork Coffee Roasters on Bridge Street is a little too far away).

Unfortunately I didn’t find a better cup of coffee anywhere so I just have to try to solve my dilemma by blogging about my experience in the hope that Butlers might notice.

Butlers Chocolate Coffee Shops do great coffee but at times the customer service is just appalling (my social media contacts will have seen a zillion posts about this from me). Some of the staff are very friendly and some are really quite the opposite. I find this incredible – I go in there at least three or four times a week, I buy a few coffees each time and some of the regular staff would neither smile, make small talk or even make eye contact.

There is also a very definite policy of preparing the coffee for the customer and leaving it on the counter and then “shouting” out the order until the customer hears and collects. You could be in there on a quiet day, sitting having a chat while waiting for your coffee , just feet from the counter and the staff will still “shout” your order instead of popping it over to you – I must admit this drives me nuts!

This must be how the staff are trained and I feel it also probably lends itself to a culture whereby a “no smile” scenario is quite acceptable as well. I can see the logic around staff overhead but this policy needs to be applied with some intelligence and “cop on”.

Hilariously they recently introduced a new electronic loyalty card system called a “Happiness” card and for the few weeks around it’s introduction all the staff had t-shirts with “Happiness” written boldly across them. With the card you earn your usual one in ten coffees free but you also earn loyalty points – all designed to have you coming back. Now there’s a good promotional idea!

This week I witnessed the very worst customer service incident, which motivated me to eventually write – A woman with a young kid and a new born baby around her neck in a little sling ordered a low fat latte. She seemed under pressure as she sat down while waiting for her coffee – the “shout” duly followed by the staff member: “low fat latte” to be followed by an even louder and more impatient “low fat latte“.

The poor lady who was sitting down and a little under pressure with her toddler and baby responded “I’ll get it when I am ready“. At this stage practically every customer in the coffee shop had heard the awful interaction and were trying to figure out why none of the three staff on duty could make an exception and walk the few feet over to the woman with her coffee.

I was chatting with a buddy of mine and I was about to collect the coffee from the counter and bring it over to the woman only to be beaten to the punch by another customer.

Incredible!

The product is great so we keep going back but at some point a new coffee shop will open that will know the value of smiling and the even greater the value of bringing coffee down to a customer in extreme or not so extreme situations .. I look forward to it.

If you have a great product be careful not to create an opportunity for poor service to creep in.

Making the Sale or Changing the Customers routine?

What would make you change your routine?

I admit it … I’m boring!

Every Sunday morning myself and Dee go for a walk with our four legged creature, Bing to the local park with our good friends Tommy and Joan and their four legged creature, Tammy.

This routine was so predictable – walk to Ballincollig Park, lap of the first field, walk alongside the river to the lower fields, cut up through the Gunpowder mills and the GAA fields, into the village, stop for coffee and scones at Nosh and Coffee, chat, walk through the village and home. This as I mentioned is what we do pretty much every Sunday.

A few months ago a very cute little mobile coffee kiosk moved into the car park at the start of the park serving coffee and buns and they even have a few very neat tables and chairs outside their unit complete with flowers in vases. Now, this didn’t really suit our break “routine” as the location of the kiosk was at the start of our walk and not in the middle so even though it was a really nice set up it wasn’t quite right for us (its a big deal changing people’s habits!).

Recently we did our usual walk but some of the “crew members” were a little hungover so having completed stage one of our walk we double backed, cut the walk short and went back to the little kiosk, “Cafe Chico” (the owner called the kiosk after her dog, who she brings with her for company each day) for some very welcome refreshments.

The woman working in the kiosk was really friendly, the coffee and home made scones were perfect and to top it all she offered us biscuits from a tin especially for the four legged creatures – Wow! this woman knew and understood her customers really well.

Officially we have changed our routine! Now the first leg of our walk is the same as it was before but now we do a few laps of the lower fields, double back along the river to lap the first field again and then return to the beginning to enjoy our coffee, scones and chat at Cafe Chico!

I know.. exciting stuff!

Why? She runs a great little friendly business, she understands her customer and she goes a little further than you would expect but fully appreciate.

The Royal Wedding - is that Mary or Kate?

Now before I go any further let me stress that at Fuzion we have a team of intelligent, diligent and very hard working women ..

“Oh my God” this is going to be the best day ever … Mary (our Londoner, who may feel hard done by today – in the UK this would have been a day off – I think it is here as well!!) declares in a very excited fashion – Oh My God is right !! They are definitely a different species ..

The amount of time and detail and arrangements that have gone into the big day is incredible – I’m not talking about the the arrangements in London, I’m talking about the arrangements by the intelligent and hard working female crew in Fuzion.

The William and Kate inscribed champagne flutes are on standby, special cakes have been baked for the occasion, the LCD screen is set up and the wedding of the decade is about to be screened.

10:30 AM and we are already listening to the excited screams, oohs and aahs about the different dresses and I can confirm that the girls have freely admitted that “we would all love to be a princess”!

10:40: “Oh my God, I have that coat”, “Look at the dress it is, AMAZING !!” “She’s put on weight” “Look, look it’s Prince Charles”

11:02: The girls freak out as the screen freezes on the CNN feed- panic !

Now all the boys are watching it as well ..if you can’t beat them you may as well join them!

Major excitement as we have just unveiled a picture of Mary with Prince William – Paul did a great job with it and I think Mary is genuinely impressed .. we have another little gift for her later!

11:45: We are in the middle of the vows and girls are nervous .. very tense … Yahoo !! They have done it

12:15 “Do you think they will kiss on the balcony ?” – What do you think? – of course they will ..

The champagne and Pimms is flowing, the scones and cream are ready, we have sandwiches, we have gorgeous cheeses, we have pate .. we’re having fun!

The girls are now practicing their Queen “wave” – Jill is definitely the best, guess who has done this before.

Mary is not impressed at the picture of her as the Queen, she prefers being a Princess I am guessing – she is the most fabulous girl, we’re mad about her! William would be lucky to have her but he had to settle for Kate, another commoner.

12:50 Ali arrives to join the fun!

13:05 and all the girls now are just waiting for the balcony kiss (by the way Posh Spice’s outfit got the thumbs up!)

13:27 – the moment has come, they have appeared on the balcony – Mary has declared to us that “I have goose bumps”, Kerrie being very practical “Ah for God’s sake, hold hands will ye!” .. wait for it, wait for it .. lots of waving, anticipation, more waving and there you go, smack – the most polite, useless pathetic kiss of all time!

.. the crowd are chanting … kiss again, kiss again, obviously not very happy with the 1st one … nothing doing just yet, more waving. Ah damn – they kissed while the cameras were following the air force jets flying overhead – what a waste!

That’s nearly it, they’re all going in, backs turned and in they go – “That marriage isn’t going to last” , “Ah, I think it will”

Are you spending enough on Positive Costs?

Positive Cost ?

In my accounting days (yes, I know most of you won’t believe it – I was!!) we had a few different ways of looking at the costs of a business.

The most popular of these was a very simple analysis – Fixed Costs, which were those costs that would not vary with volume and Variable Costs, which were the costs which did vary according to volume. This was quite a simplistic model, which didn’t always hold up!

We then had other methods of looking at costs such as Zero Base Costing and Activity Based Costing .. interesting stuff indeed!

Since the recession has kicked in I have witnessed first hand clients being advised to cut back on expenses by the accounting fraternity and often they just do it themselves automatically – the types of costs that get chopped first are those that are deemed to be “unnecessary”, which will typically include marketing &  advertising spend, sales reps, items like training, corporate entertainment, Christmas gifts, staff entertainment  and other “extras”.

On the surface it is easy to figure out why companies would cut back in such a way but you could ask the question: Why spend this money when sales were easier to come by and when it is harder to win business you just abandon them?

Could reduced sales be a self fulfilling prophecy when you cut out certain overheads?

The New Cost Model

Taking the knowledge of my old profession and combining this with what I am witnessing with clients every day I am now proposing a new way of analysing costs.

Here goes ..

There are actually three types of costs:

Negative Costs –   these are the costs that a business is “stuck” with, regardless of volume. It would include Rent and Rates (but not necessarily 100% of these – I will explain that later), Insurance, ESB, etc.

Maintenance Costs – these are the costs of servicing the business that you have brought in. It would such items as staff costs, raw materials, power and delivery costs.

Positive Costs – these are the costs that are all about bringing new business in, effectively the costs, which should have a “positive effect” on the business.

Positive costs are the most important costs of the whole business, they are the elements that are designed to start the engine, the elements that can make things happen, that “trigger” customers to actually place an order.

Positive costs are far reaching and could include surprise elements that you would not expect: the premium you pay to have a premises in a location that will bring in more customers, the cost of washing the car after it has been serviced, the cost of polishing the shoes that have been repaired, the cost of having a receptionist who answers calls promptly and deals with customer queries swiftly.

There could be an element of positive costs to most people overhead in the business – the porter who does “meet and greet” at the door of the hotel, the credit controller who carefully spends time with customers who are experiencing difficulty, the accountant who spends time with customers to understand the business better, the staff party to reward a hard working team and a deliberate initiative to improve morale.

I’m sure with a little effort you will think of thousands of other unexpected examples – all of these elements contribute to bringing in more business and create a “positive effect” on the business.

Of course Positive Costs will include items such as advertising, marketing, graphic design, web marketing, social media activity and even PR!

Positive costs are absolutely essential for generating business for any company – cutting these out may be viewed as a necessary step but it will eventually choke the oxygen of the business.

Recession (or any time for that matter)

Using our new cost model I would suggest the following approach:

Analyse your costs into the different cost categories and work towards –

1. Reducing the negative costs as much as possible

2. Improving efficiencies and work practices so that maintenance costs are as little as possible

3. Spending as much of your overhead budget as possible on positive costs .

I am not for one minute suggesting naive spending – always look for the best value in your positive costs and don’t waste money, making sure they are actually positive costs – that the spend results in increases in business.

Positivity? - Why Not !!

Budgets, bad weather, IMF bailouts, things are tough, sales are bad, wages are down, burn the bond holders, senior bond holders, junior bond holders, any bond holders – Oh my God, my head is bursting ! Enough is enough ..

In business all the marketers will tell you about the importance of having a Unique Selling Point, a USP. It is that element that is unique that makes your business special and makes you different to your competitors. In a busy marketplace that can be hard to achieve. In the current climate it can be even more difficult as everyone is afraid of mistakes so we end up playing it very safe, even boring at times.

Now go back to my first paragraph, read it again and then read further on and let’s discover a really simple way to make your business stand out this Easter.

Here goes..

This Easter draw a secret line around your business and make it a haven for all those who enter or deal with over the phone or on email – you are going to give them a gift, something that is quite unique, something that are not getting in most other places. When anyone crosses that secret line they are going to experience nothing but positivity – yep, that’s right simple positivity.

That’s all well and good but how do we do it? – Here is my 10 step plan!

1.       Yourself – You start! ( “Good morning, Greg”)

2.       Your Team – Tell them that negative talk is banned, you want them cheery and bright with customers – watch what happens (have a negative jar instead of a swear jar!)

3.       Bright – You want to see bright merchandise in the windows, bright visuals on your website, bright stock in the stock list, bright clothes on the staff. Buy flowers!

4.       Sales – Increase your sales targets. We all know it’s not easy but tell the team you are budgeting for an increase (let everyone else do the opposite, prepare for the negative it and it will definitely happen)

5.       How to? – Ok, while you are positive you are also realistic. You want positive plans from your team as to how the sales targets will be achieved

6.       Bonus – Promise bonuses for those who succeed, win/win if you make it

7.       What to do with that bonus? – Get everyone in the team to write on a piece of paper what they will do with their bonus (put their private responses in an envelope with their name on it – keep it for them)

8.       Drinks/dinner/chocolates/coffee – When the sales plans are done and the bonuses are decided on do something as a team. Bring chocolates or buns into work.

9.       Customers – treat them really nice, offer them coffee, offer them biscuits. Tell them about the secret line if you have to – they will think you are nuts but they will appreciate it

10.   The World – little enough that you can do about the other stuff, keep it outside the line!

Sorry I have one more tip – why stop at Easter?

Sometimes I try to find words to describe what I am witnessing around me and the things that inspire me.

Sometimes you are better off letting the words to those who are in the mix.

In response to my blog “Broken Man – We need him now more than ever” , which received incredible response there is one that just blew me away.

These are not my words they are hisone of those broken men who is picking himself up again..

Speaking as what you term a “broken man” – I lost everything, dreams out of the window, in debt up to my ears – it took a couple of years to get things back on an even keel and begin to accept the loss but, having done it once, I couldn’t imagine working for someone else again. Working now on a new project with confidence having taken a knock but with my vision and determination intact……..maybe not broken, perhaps just wounded!”

Opportunities in a Crisis?

Hopefully you will successfully manage to steer yourself away from any Crisis situation for you or your business.

However, if you are misfortunate and some Crisis situation occurs that is going to lead to quite negative publicity then we would recommend that you approach it with a really positive frame of mind – I know, this seems unusual and under the circumstances it may seem impossible to do, but ..

You must manage your reputation at all times, even in a crisis – this is Crisis PR

Our positive Crisis PR approach in these situations is to:

1. Accept that what has happened has happened – you probably can’t change this but you can change what you do and how you behave from here on in. This will influence how people will view you and the situation.

2. Get all the facts, 100% with as much clarity as possible – capture this in writing and share it with everyone involved.

3. Don’t ignore the media – get someone (a PR company is normally used to doing this) to field all calls, taking their details and assuring them that you will get back to them with a statement. “No comment” is a wasted opportunity to give your side of the story.

Your voice and your message are so important.

4. Concentrate on the message – with someone else fielding your calls you can concentrate on getting your message right. We would advise doing this with the assistance of an outside source who can bring objectivity to the issue – a PR company used to dealing with the media and crisis situations would be recommended.

5. Be honest – the very worst thing is to get caught out with misinformation. Be sure of every thing you are saying. If unsure of anything don’t comment on it until you are sure. If you get caught out all credibility is lost.

6. Written statement – once you have your message agreed capture this in a written statement, which can be issued to press. With a written statement you are totally limiting the chance of being misinterpreted.

7. Don’t talk to press – When we say this we mean at least not until you are ready to. In a “crisis” situation people can be very upset and may be unable to actually “talk”. Written statements should suffice until you are ready to talk. When you are ready to talk be clear about your key messages, write them down and rehearse them. A little role play beforehand is a good idea and will help in getting this right and avoiding little traps.

8. The Press want a story, help to write it – even in a crisis you can leverage the situation and include positive messages and initiatives about you and your business. The crisis may be awful but when there is an appetite for a story we would advise taking this opportunity and using it to “sell” some positives. This could include changes that are being implemented as a result of the crisis or even previous success stories or investments that the business has made. Paint as positive a picture as possible. The media are competing for stories and will be delighted to get a different angle on the situation – this could be a positive angle.

9. The story has a shelf life – all stories have a shelf life and will eventually be replaced by other stories. Recognise this shelf life and use this period to include those positive initiatives and actions in your statements. When the shelf life has expired it may be impossible to communicate the positives – the media will have lost interest and your opportunity could be gone.

10. Measure the temperature – during the immediate post crisis period carefully measure the press coverage about the crisis and also use online tools to capture what is being said by people generally. Gauging the temperature correctly can influence the content and timing of statements and positively contribute to the success of your “Crisis PR” campaign.

11. The Legal advice – The legal guys have their job to do and we have ours. By all means the two need to work closely together but this can only happen with a practical understanding of each others objectives.

Some of the legal guys will advise “no comment” – this could be safe legal advice but not good business or good reputation advice – know and understand the difference.

All press is good press? – we wouldn’t go along with that idea but we do advise staying calm, dealing with a crisis positively and making the very most out of a bad situation.

A vital step is to bring in outside professional help to assist with this process as early as possible.

Did Donald Draper really find it that easy?

In the beginning it starts with a briefing meeting, the client outlines their requirements and you listen, gently probing for information, what kind of a business is it? What are their challenges and objectives ? What activity have they tried in the past? What are the dynamics of their industry and what kind of people are they? What are they looking for from you? You commit to coming back with a plan and you set a date for the follow up meeting..

Ok, you’ve put the toe in the water and now you’ve started on the roller coaster journey of “The Pitch”.

With one maybe two weeks of a gap to the presentation date you start that process of thinking, researching, discussing, brainstorming and even dreaming about this possible new client. It’s after slipping into your bloodstream and you are well and truly on the way.

Then the crew up the pace and start working on the plan with roles assigned to each of the team. We chat over coffee, we chat over lunch, the late phone calls, the good ideas. What do you think of this idea ..?

Now you start to become the actual business owner, you start investing emotionally in the challenge and finding the best solutions that will achieve “your” business objectives, your heart and mind are totally committed.

Two days to go, where is everyone? A quick review meeting to make sure the team is on track. The final proposal is starting to take shape.

One day to go and the visuals are other final material is produced, review, review and review again. There is no point being half committed, to have a chance you have to go the extra mile, which always means late nights and short weekends ..

Good suit today! Who is going to present which parts? Rehearse and rehearse and the final pitch is finally ready to present, Oh.. Last minute ideas .. what about it? Ok, go for it, make those last minute adjustments and then final print, burn CDs and off we go.

The nervous excitement and adrenaline take the team through the presentation to the prospective client. The team plays their part, fielding the questions, adding our nuggets of wisdom and experience, taking extra notes and then it is over.

Thanks a million, that was great, we will review your plan and come back to you” and then the inevitable post mortem starts.

What did they think of us? Did I say the right thing? What did he mean by that comment? When do you think they will give us feedback? .. The million questions roll around in your head, could we have done better and most importantly, will they go with us?

Then comes the crash.. you have been so fired up and caught up in the roller coaster of the process that you now are totally exhausted when it is all over.

You’ve played your part, given it your best shot and now it is time to detach yourself emotionally from the process. When you commit 110% it can be tough .

Before I used be on “tender hooks” waiting for the result, which normally doesn’t really happen me any more. Now when the presentation is over, that is it for me. We’ll wait to hear and if enough time passes and we haven’t heard I will push for feedback (it’s amazing how often you never get feedback, which I am convinced is an Irish thing – one crew actually admitted to me that they were just looking for new ideas!!) and that is it.

When we win it is fabulous and when we lose then try not to take it too personally, it could be for one 1,000 different reasons.. At least always give yourself the best chance of winning and learn what you can, so you can be better the next time.

Today we made a great pitch (at least that’s what we thought!), which we put an incredible amount of time, effort and ourselves into. We went through the whole emotional rush and now we are in that “after” place – totally exhausted!

Will we win the account? Who knows.. but I reckon we have a good chance! The great news is that we have another pitch to start into tomorrow!

New 30% of Profits Penalty tax to be introduced…

A new 30% of profits penalty being introduced would stop me in my tracks and whatever had to be done to avoid it would happen.

What is this new Penalty about?

I’m not sure about you but I have been up to my tonsils as usual at this time of the year with getting all my bits and pieces up to date for the tax deadline. The thought of financial penalties is a terrific way of focusing the mind!

When you have to, you can get really focused and the whole tax deadline scenario made me think about all the other deadlines that make us get a task completed. The bank requesting figures, VAT & PAYE returns, a tender document closing date, or even a client presentation deadline or event. We pull out the stops and invariably, always deliver on time and achieve whatever is required.

So, deadlines are effective?

Of course they are but do we have deadlines for the really important things? I find that often some of the really important tasks get pushed back because of the other deadline issues. We can easily leave other priorities get pushed to the back of the queue because they lack a pressing, external deadline that has obvious and tangible downsides.

Planning
How about setting a deadline for your annual Business Plan?

Is there really any deadline that should be more important than this? After all, this is the starting point for everything in your business and it makes all other things possible.

How about it being completed in November before everyone starts winding down for the Christmas break? Isn’t it absolutely vital that your team starts the new year with a clear focus on the objectives for the business, for their departments and for themselves as individuals?

Business Planning

Clarity
Does your business have a crystal clear goal or purpose or even a “Mission Statement” that everyone understands and is working to? This needs to be real, it needs to be practical and it needs to be supported by definite plans.

SWOT Analysis
Have you and your team completed a real SWOT analysis for your business?

Have you in detail discussed the Strengths and Weaknesses of your business? These are the things that make your business special and vulnerable all at the same time. What are the Opportunities for your business in the marketplace? Have a detailed look at these and it may even result in some required diversification. What Threats are posed to the business and how are you dealing with these?

Make sure you have done a competitor analysis as part of this. To be honest I wouldn’t get too obsessed about the competitors but you do need to understand where they are coming from and the tactics they are adopting and how they could affect you.

Play your own game, let them try to catch you!

The SWOT analysis should be done at Company level and then repeated at Department level. This will clearly highlight some key issues for all areas of the business and for the plan to be affective the business must have a clear plan around the tackling of these.

Plans are ineffective without detailed actions and someone needs to take clear responsibility for these.

Objectives & Budgets
The detailed plans and responsibilities need to be built into the department and individual’s objectives. These plans need to be supported by detailed budgets. What income targets are set for the business and what spend is required to achieve this?

As an individual I need to know about my part in the overall plan, what is expected of me and how my performance will be measured.

Performance Management
Performance Management is the ongoing evaluation of the performance of the business against the agreed plan. Of course the market is dynamic and things will change during the year, which the business will have to react to. Build this flexibility into your plans and amend them as this happens.

Positive Marketing
Make sure you have a really clear Marketing Plan written as part of your overall Business Plan. What are your Marketing Objectives and how will these be achieved?

Don’t go into retreat mode and lose the position you have fought hard to achieve in the marketplace. Be brave, it’s never been a better time to market your business. Take the terrific value that is still available in Advertising/PR/Marketing for your business and don’t ignore the free(ish) Social Media opportunities that are available to spread the word about your business.

Unique Opportunities
There are unique opportunities available in the current climate, which just won’t exist in a few years time. Be in a position to grab them with open arms and thrive.

Penalty Tax!

There is no 30% penalty tax on your profits for the not having your Business Plan ready for the start of the year. However, how much will it cost you if you go into next year unprepared?
